The Order of Team Building Is Assembled Out of Two Steps, Execution and Judgement

Team building gets explained as a procedure for making a group function. Attend to the composition, settle the goal, clarify the roles, accept a diversity of values. To that gets appended a diagram in which the group changes by passing through stages.

The procedure functions in some settings. Take the set home, though, as somebody running a business alone, and in most cases it stops at the first move. The item that says clarify the roles.

The reason it stops is not that you are poor at writing. A role is something that can be written only after what gets done has been settled. For territory not yet decided, roles alone cannot be settled first. And hand over territory that is not settled and the person receiving it ends up settling it. When what they settled differs from what you had in mind, your side thinks the instruction was vague and their side feels I was made to decide. Both sides are accurate within what is visible to them.

Three questions get answered. What divides the things that can be handed to a person from the things that cannot? Is there an order between the two? And what decides who you team up with?

None of the three is answerable in numbers of people or lengths of time. Settle in advance how many to team up with, or how many months until you hand judgement over, and the order of handing over starts moving to fit the calendar. The signal becomes the date rather than whether the standard reached the other party. Place a number first and the object of adjudication switches from the order to the schedule. What is handled here is the order alone, and no figures are placed.

The damage sits where the procedure is carefully written. The more careful it is, the more the reason you cannot carry it out appears to sit on your own side. The reading becomes that you cannot do as written because you lack the power to move people. What is out of agreement is not the power but the shape of group the procedure presumes.

That reading costs twice over. Once, in time spent trying to fix something unfixable. Again, in the next occasion to team up with anybody, which gets declined because the matter was received as one of personal capacity. The experience of failing to carry out a procedure stays in memory as an adjudication of your aptitude for building a group. That the material for the adjudication was the range of the procedure does not stay there. Not staying, the same conclusion comes out on a second reading.

What can be handed over comes in two kinds, and the order between them is fixed. Get that order wrong and what grows is not the number of hands but the number of times you have to decide again. So before choosing who to work with comes counting what has actually been settled.

What Gets Listed as the Things That Matter in Team Building

Team building is described as producing a state in which several people can move towards the same purpose. People merely gathering does not make a group function, and something has to be done to it for it to function: that is the arrangement.

A procedure gets shown. Attend to the composition. Set a clear goal. Clarify the roles of the members. Permit a diversity of values.

Advice on how to proceed is appended too. Take time at the start to loosen the tension. Arrange things so everyone can speak. Watch the room and insert breaks. Receive negative opinions in a forward-looking way when they surface.

A diagram of stages gets used. The group proceeds in the order of a stage of forming, a stage of conflict, a stage where norms come into being, and a stage of functioning. Conflict is positioned not as something to be avoided but as a stage to be passed through.

Measurement comes up as well. Take the same indicator before and after, and compare the change. The points that improved become clear, it is explained.

The items listed are accurate as practice. It is a fact that a group with no shared goal does not move, and that a group which has passed through conflict is more stable afterwards is observed in many workplaces. That time spent loosening the tension works is true as well.

The set rests on a single premise. The subject is usually the leader. The leader composes, the leader settles the goal, the leader allocates the roles, the leader runs the room. The group’s side is written as the object of what is being done.

Inside an organisation, both the authority to compose and the authority to evaluate genuinely do collect in one place. The premise agrees with the facts, so the procedure can be used as written. What is mistaken is not the premise but the reading applied when it is carried out to a place the premise does not fit.

The mismatch appears when the procedure alone gets brought into a place where that premise does not hold. When somebody running a business alone teams up with somebody, neither the authority to compose nor the authority to evaluate has collected anywhere.

You are the one placing the order, so surely you hold authority: that is one way to see it. You hold the right to decide the payment. That is the authority to decide whether to ask for that piece of work, not the authority to decide how the other party uses their time. What a superior inside an organisation holds is the latter. Treat the two as the same thing and how the procedure works changes entirely.

The premise shows up in the sequence of the listed items as well. Composition comes first and sharing the purpose comes after it. Composition can be placed first only where the authority to compose is in hand. On the side without that authority, the sequence inverts. You present a purpose, whoever sees it decides whether to come, and the combination with those who came becomes the composition as a result. The same four items, and the order in which they can be carried out runs backwards.

What the Guidance Presumes Is a Salaried Group

A team inside an organisation has at least four conditions in place.

First, time is secured. There is a frame called working hours, and moving inside it is settled from the outset.

Second, there is a route for evaluation. Good work and poor work alike return in the form of pay and placement.

Third, leaving carries a cost. Feel that it does not suit you and you still cannot withdraw immediately. This cost is the force that carries a group through the stage of conflict.

Fourth, the purpose descends from above. What that team exists for is, in most cases, settled outside the team.

None of the four is present in collaboration people entered voluntarily. Time competes with each person’s other work, evaluation appears only in whether you ask again, leaving is free, and the purpose is something your side presents.

Somebody inside an organisation who feels it does not suit them arrives at a conversation about it over time. In voluntary collaboration, replies grow slower and the person quietly drifts away. The group disappears before the stage of conflict arrives.

Whether the diagram of stages is then unusable in voluntary gatherings is the question that follows. What the diagram describes does occur there too. At first people watch the room. Opinions diverge. Things settle. It functions. What changes is whether people drop out between the stages. Where leaving is possible, the stage of conflict is not a stage to be passed through but the point at which departure occurs.

This is not to say voluntary collaboration is inferior. That leaving is free also means the gathering is not compulsory. The state in which the people remaining have a reason for remaining is what tells later.

And freedom to leave changes the design. Since cost cannot hold anyone, something else has to be prepared to hold them. What can be prepared is only the fact that something happens while they are there.

The fourth condition gets replaced in the same way. In an organisation, what the team exists for is settled outside it, and the leader is on the receiving side of that too. In voluntary collaboration, there is nobody but your side to present the purpose. Whoever receives it does not join if that presentation is not convincing. In other words, the quality of the purpose decides participation directly. In an organisation, thin purpose still leaves people in place because of the pay; your side has no power to keep anyone.

Knowing that leaving is free, your side hesitates to press. Hesitating, you hand over what should have been settled without settling it. The person receiving it stops, not knowing what they may do and how far. Reticence turns straight into malfunction.

What Can Be Handed Over: the Execution Step, or the Judgement Step

What gets handed to people has an execution step and a judgement step.

The execution step is work where what gets done is settled. In this format, by this date, under these conditions. Being settled, the side handing it over can confirm the result.

The judgement step is the work of settling what gets done. Which direction to proceed in, what to prioritise, where to stop. Not being settled, there is no standard at the moment of handing over by which to confirm the result.

The two are handed over in entirely different ways. The execution step hands over a specification. The judgement step hands over a standard. A specification is for collating the result; a standard works before the result exists. Hand over different things and what can be confirmed afterwards differs too.

And what occurs in most cases is that the judgement step gets handed over in the belief that it is the execution step. Handing something over as make it nice or at your discretion is exactly this.

Suppose you ask for an article to be written. That request does not contain who it is written for, what it asserts, or how far it presses. All three are the judgement step. The person receiving it ends up settling all three themselves.

What they settled differs from what you had in mind. It differing is a matter of course, because your standard was never handed over. Even so, looking at what comes back, it feels not what I was expecting.

Sometimes you refrain from specifying in detail precisely in order to respect the other party’s judgement. What parts here is respect and the imposition of the unsettled. If you hand over judgement, you hand over the material that judgement requires alongside it. Handing over judgement alone without material is not respect but abdication. Telling them apart is easy: whether your own side holds a standard for that judgement.

This is not to say judgement must not be handed over. If anything, relationships in which judgement can be handed over last longer. What becomes a problem is only the case where your side is unaware that you are handing it over.

With awareness, the manner of handing over changes. You can say this part is not settled, so please settle it. The person told that can take it on as the work of settling. Once taken on, the object of confirmation moves from the output to the standard.

Make the judgement step explicit and the other party sometimes declines to take it on. Declined, the side handing it over feels they are unreliable. In fact, whether somebody carries responsibility for settling things is not a matter of ability but a matter of contract. You were declined because the contract was not that one. Being a matter of contract, what can be altered is your own side.

The Judgement Step Rides Only on Top of the Execution Step

The judgement step cannot be handed over first.

The reason is that the material for judgement sits inside execution. To settle which direction to proceed in, you have to know what that work feels like in the hand. The feel reaches only the person who has actually done it.

So the order is settled. Do work that is settled together. In that process, what your side judges by becomes visible to the other party. After it becomes visible, the judgement step becomes handable.

Reverse it and the judgement step spins free. Somebody who does not know the standard settles things, so what gets settled comes out from outside the standard. What comes out from outside gets overturned by your side afterwards. Overturn it and the other party stops settling anything from then on.

Suppose you leave the settling of direction to somebody you are working with for the first time. They settle it. What they settled differs from what you had in mind, so your side corrects it. Let that repeat and the other party thinks if it will be corrected anyway, I should ask before moving. Judgement was supposedly handed over, and the number of confirming exchanges rises.

This mechanism has the same shape as on the side of arrangements. The structure by which nothing can be automated unless it was settled in advance was handled in systemising a solo business. When handing to a person as well, what can be handed over is only what has finished being settled. What differs is that a person can also take on what is not settled.

An excellent person can be entrusted with judgement from the outset. What that person can judge, however, is judged against the standard that person holds. It is not judgement against your standard. If the two are close no problem arises, and if they are far apart one does. It is a matter of the distance between standards, not of ability.

The process of closing that distance can sometimes be skipped. That is where a standard practice is established in the territory and your side follows it too. In this case the standard to be shared already sits outside.

Put the other way round, the further your standard sits from the standard practice, the more time is required passing through the execution step together. If you run a business on judgements of your own, this time cannot be cut. That it cannot be cut is not a weakness but the cost of being your own.

Through the period of passing through the execution step together, your own labour rises. A state in which it would be faster to do it yourself continues. Give out here and do everything yourself, and the judgement step never becomes handable. The added labour is the cost of producing somebody to whom judgement can later be handed. It is paid in advance, so at the moment of paying there is no return in sight.

Deciding Who to Team Up With by the Reward, or by Where You Are Heading

That there are two structurally different shapes of being together was handled in the design of community management. What tells is the difference that distinction makes to choosing a partner for collaboration.

Somebody who teamed up for the reward stays together for as long as the reward is the reason. If better conditions appear elsewhere, they move there. There is no ground for blaming them for moving. That was the arrangement you teamed up under from the start.

Somebody who teamed up for where you are heading does not have conditions as their reason. Accordingly, conditions alone do not move them. Instead, they leave when where you are heading changes.

What is shared in a group of the latter kind has a name. The psychologist Albert Bandura, in 2000, set out that separately from the estimate an individual holds about their own capability, a group holds a shared estimate that we as a group can do this, and arranged it under the name of collective efficacy (Bandura, 2000, Current Directions in Psychological Science, 9(3), 75–78). It is not the sum of individual estimates but a shared judgement about what that group can do.

What that arrangement has handled are groups whose membership is fixed, such as school, company and competitive teams. It is not a measurement of voluntary collaboration as it stands. What can be used is the distinction that an estimate separate from the individual one stands on the side of the group.

The distinction tells when conditions worsen. In a group teamed up for the reward, worsening conditions make the reason disappear with them. In a group holding a shared estimate, the reason remains when conditions worsen and disappears when where you are heading changes. The same departure, with the trigger sitting somewhere else.

Suppose you put production outside and decide on unit price and delivery date alone. That party judges by unit price and delivery date. Coming to you with a proposal that reads your intent is outside the contract. If you want it read, your side is supplying enough reason for it to be read. And the reason you supply cannot be produced with reward. Raise the reward and proposals appear to increase, but what has increased is the quantity of proposals, not their agreement with your intent.

Teaming up on conditions is simply normal, this being work, and that reading is right. For a party you hand the execution step to, the specification being clear, no agreement beyond conditions is required. The parting of ways comes when handing over the judgement step. A party you hand judgement to requires, besides conditions, agreement in the standard of judgement.

There is almost nobody with whom you can team up on where you are heading from the outset. In most cases, agreement about where you are heading becomes visible while passing through the execution step with a party you teamed up with on conditions. This is not a criterion for selection but a property that comes to light over time. One way to shorten the period until it does is to write down and publish in advance what your side regards as important. With a party who came after reading it, confirmation of that part is already done.

Write where you are heading in advance and fewer people come. In a period when hands are short, this decrease turns straight into work stalling. Which of the two you take is decided by whether what you want filled right now is a quantity of work or a bearer of judgement.

When a Role Cannot Be Written, What Is Unsettled Is on Your Own Side

The state of being unable to write a role has an itemisation.

The first item is where the outline of that work is not settled even inside you. Work done differently every time cannot be written as a role. That it cannot be written is not a problem of how to write but a reflection of the fact that it has not yet taken shape.

The second item is where the outline is settled but the range to be handed over is not. How much to leave to the other party, and from where your side watches. With this line undrawn, a role does not become more concrete than help out.

The third item is where the standard of judgement has not been put into words. You can judge yourself, and you have never explained why you judge that way. What cannot be explained cannot be handed over.

In all three the cause does not lie with the other party, and all three are work the person handing over can settle themselves.

Suppose you think I would like to hand over customer support. Write it out and receiving enquiries has an outline. The content of replies takes judgement depending on the case. Whether to refund, you settle yourself. The moment it separates into three, it becomes clear that only the first can be handed over.

Once clear, the second becomes the work of writing out the standard. Line up past replies and look at where the judgement changed. What you wrote out becomes, as it stands, a handable standard. A standard is not something newly made in order to hand over. It is the work of bringing outside what you already use.

If there is time to organise it that far, it would be faster to do it yourself: as a single instance of the work, that calculation holds. The cost of organising happens once, and the cost of executing happens every time. While the number of repetitions is small it is faster to do it yourself, and as it grows the order reverses. The number at which it reverses differs by task, so it gets counted in advance.

Not every task needs organising. Work that stays infrequent is cheaper left unorganised. What organising is for is work that is frequent and whose judgement is the same every time.

Work whose judgement differs every time cannot be handed over even after organising. Work of this kind can be handed only to somebody who passes through the execution step with you. Accordingly, the use of your own time separates into two: organise and hand over, and pass through together.

Write out the standard and the inconsistency in your own judgement becomes visible. It becomes clear that you responded differently in the same situation. It is not pleasant to see, and unless it is visible nothing can be handed over. The act of handing over is also the work of inspecting your own judgement.

What Kind of Group the Stage Account Was Observing

The four-stage diagram of forming, conflict, norming and functioning has a source.

Bruce Tuckman, in 1965, arranged fifty studies handling the developmental stages of groups and presented them as four stages (Tuckman, 1965, Psychological Bulletin, 63(6), 384–399). This arrangement is the origin of the diagram now in circulation.

What became the object of that arrangement were groups for therapy, groups for training, and groups made in the laboratory alongside naturally occurring ones. They were not observations of collaboration in business.

This provenance carries two implications. First, the four stages were not derived from theory but presented as an arrangement of existing observations. Second, most of the groups observed had membership fixed for a period.

Whether membership is fixed changes the meaning of the stage of conflict. Where nobody can leave, conflict continues until it is resolved. Where people can leave, conflict appears as departure. The same stage name comes to denote a different phenomenon.

When opinions diverge in voluntary collaboration, in most cases no argument occurs. The other party stops responding to the next request, or replies grow shorter. The stage of conflict goes unobserved not because the group has matured but because conflict took the form of departure.

The diagram being well known, using it in practice may be enough, and as a diagram it can be used. It is effective as an instrument for explaining that a group does not function from the outset. Trouble starts with applying the advice conflict will certainly come, so wait for it to be passed through as it stands. While you are waiting, people leave.

This is not to say it cannot be used because its provenance differs. It is a matter of whether, when using it outside its range, you are aware of that. Aware of it, you can reread the advice as it appears as departure, so pick it up early rather than wait out the conflict.

The practical form of that rereading is the frequency of checking. In gatherings that are not fixed, divergence does not surface unless your side asks. On the asking side, the form handled in how to conduct a customer interview can be used as it stands. The form of asking about one recent instance rather than about opinions.

Acquire the habit of confirming range and you notice that circulating diagrams are not infrequently used outside theirs. Noticing it makes the diagram itself harder to use. A diagram is an instrument, so using it with its range written alongside is enough. Decide not to use it and you end up preparing a replacement explanation yourself.

Adding People Does Not Reduce Your Time — It Changes Its Kind

The expectation that asking people frees up your own time comes with a condition attached.

The time of the work you handed over decreases. At the same time, time arises because you handed it over. Time spent explaining, time spent confirming, time spent returning judgements.

These three decrease with each repetition if what you handed over was the execution step. The specification firms up. If it was the judgement step, they decrease little. Judgement arises every time.

Accordingly, time frees up mainly where the execution step was handed over. Where the judgement step was handed over, what changes is the kind of your own time. Time spent moving your hands decreases and time spent settling things increases.

That the kind changes is in some cases more important than that the quantity decreases. For as long as you are moving your hands, the shape of the business does not change. Increase the time spent settling things and the shape itself becomes changeable.

Suppose you hand over production and move to the side that settles direction. The hours worked in a day may be the same. The contents have shifted from making to settling what gets made. What you settle at the place you shifted to bears on the shape of revenue after that.

There is no point in asking if time does not decrease: looking at quantity alone, it reads that way. The effect appears on the quantity side where the same work repeats. It appears on the kind side where you become able to take on work that does not repeat. The two are separate effects, so which one you are aiming at gets settled first.

That the kind changes is not always good. For somebody whose work has moving their hands at its centre, an increase in time spent settling things is a loss. In that case what should be handed over is not production but the work other than production.

The adjudication comes from what you are doing when the business moves forward. Hand over the work that moves it and the quantity decreases while the business stops.

The shape of time changes as well. Work done with your hands proceeds in fragments; work of settling does not. Judgement emerges after the material has been laid out again, so break off before the laying out is finished and the next resumption starts from the same place. In a state where confirmations from the party you handed to arrive several times a day, time for settling exists nominally and does not remain in substance. Accordingly, alongside handing over, the hours at which confirmations are received get settled. Unsettled, handing over leaves judgement proceeding less than it did before.

Increase the time spent settling things and responsibility for what was settled collects entirely on your side. While you were moving your hands, a poor piece of output could be remade. Where the judgement of direction was wrong, what has to be remade can be several months’ worth. The change of kind also enlarges the unit of failure.

Do Not Read It Did Not Fit With the Person You Teamed Up With as a Disqualification

In collaboration entered voluntarily, departure occurs sooner or later.

Departure has two readings. The reading that the person did not fit, and the reading that the conditions did not fit. The former is a matter of an attribute of the person, the latter a matter of the combination.

Read it the former way and two things occur. First, vocabulary for evaluating the person who left arises. Second, that vocabulary is audible to the people who remain. Whoever hears it understands that the same will be said of them when they leave.

Once understood, departures go quiet. In a quiet departure, no reason comes back. With no reason coming back, which part of the combination did not fit stays unknown.

Accordingly, how departure is handled decides whether material for the next collaboration is obtained. Much of the material comes from the person leaving. Those who stay seldom have occasion to put their reason for staying into words.

Suppose deadlines kept being missed and you stopped placing requests. Arrange it as that person does not keep deadlines and it ends there. Arrange it as the grain of my request was too large for them to judge how to start and the shape of the next request changes.

Which is correct is not knowable at that point. Not being knowable, both get kept. Keep only one and only the one kept gets reflected next time.

Sometimes the cause plainly sits with the other party. Even then, what your side can extract is the side of the judgement that selected such a party. A cause on the other party’s side does not change your next action. What can be changed is only how you select and how you hand over.

Handle everything as a problem of the combination and your side takes on too much. Taking on too much, the standard for handing over grows finer without limit. The line that says finer than this and handing over loses its point gets drawn on your side.

As a result of drawing that line, parties who do not fit appear. Not fitting is information that the line has become clear. Search for parties who fit with no line in place and you search from zero every time. Even when one is found, why they fitted does not remain.

Handle departures with care and departure itself sometimes increases. It is easier to leave. Among the increased departures are relationships that would have held together had they been forced to continue. Reducing friction is also making what was continuing stop continuing. Which of the two you take is decided by what you want to receive in the next collaboration.

The Order You Handed Things Over In Is Countable From the Record

Whether that collaboration holds together is adjudicable from the record of handing over and the shape of the group, before results appear. Waiting for results is unnecessary because whether the order was kept stays in the record.

The first confirmation is to divide what you handed over into the execution step and the judgement step and count them.

If much of it falls in the judgement step while the time spent passing through the execution step with that party was short, the order has been reversed. Reversed, the number of confirming exchanges rises. The number of exchanges is countable from the record.

The second confirmation is to imagine what occurs when one person is added to that gathering.

If the shared portion thins, the shape is one of gathering for the reward. If the shared estimate gets updated instead, the shape is one of gathering by where you are heading. Imagining suffices because which of the two shapes it is has already been settled.

The third confirmation is to see whether reasons come back from people who have left.

If they come back, departure is being handled as a problem of the combination. If they do not, the leaving side has judged that saying nothing is safer. What makes them judge that is how your side handles it.

The three do not look at the quantity of results. Results appear only after that collaboration has continued.

A question the three do not answer remains. Whether that collaboration should be continued. Combinations where the order is right, the shape is in place, reasons for departure do come back, and it still does not hold together as a business exist. This adjudication cannot be carried out on the side of the collaboration.

Only the side of how you hand over is open to you. If your side has a grasp of what has been handed over and what has not, then when things do not work out, what to change is settled. Without that grasp, the only thing changeable is the other party.

The problem of a role that cannot be written was not a problem of how to write. The part that cannot be written is the part not yet settled on your own side. Of the three items, outline and range can be settled at the desk; only the standard of judgement cannot be got out in full before handing over. Time spent passing through the execution step together is the time in which that part gets settled.

This is therefore not a matter of choosing whom to hand things to but of finding what is unsettled on the side handing over. With that in view, whether the place you are stopped at is your own side, the distance between standards, or the shape of the group becomes separable. Without it, the only place left to separate is the other party. The next time you team up with somebody, the first thing written out is not the other party’s conditions but a list of what you have not yet settled.

Reducing what is unsettled — grasping your own type first — is treated in leader qualities do not exist. The condition under which the party you handed to stays is in the two certainties place-building supplies, and what changes once a fee enters the handing-over relation is in the conditions under which a membership business keeps running.
