The Design of Community Management — Three Routes by Which a Place Breaks, and Where Dependency Sits

What actually gets settled in community management is not how lively the place becomes. What the place hands to its participants either comes out of the bearer as an individual or comes out of the place itself. That origin is what gets settled.

The procedures in circulation leave this point alone. Clarify the purpose, convey it to participants, station somebody to open the talking, watch the responses in numbers and improve. Each of those works. A purpose never conveyed is never shared. A place with nobody to open the talking gets no first remark. Improvement without looking at numbers is not available either.

The question those procedures answer is how a place becomes lively. As an answer it is accurate, and the place does become lively.

The question they leave unanswered sits one step further on. Is that lively place still moving in the month after you stop touching it? The whole set of procedures never raises this once. Maximise liveliness without raising it and you produce a place that is comfortable, full of responses, and stops the moment you stop moving it. In most cases the reason it stops is not a drop in enthusiasm. Everything the place was handing out came from you as an individual.

There are two ways it stops. In one, the place halts in the same month you halt. In the other, nobody notices anything has halted, and the volume of exchange simply falls away across several months. The second looks gradual in the numbers, so the search for a cause starts late. By the time it starts, several people have quietly gone.

This point moves independently of your enthusiasm and your care. The same person, working the same way, sees the durability of the place become something else at the moment what is handed out starts coming from the place. The reverse holds too. You can work hard and watch durability stay where it was. Which of the two is moving and which is not — while that stays confused, what goes in and what comes back do not correspond.

Four articles handle that structure, and this page opens onto them.

The order below runs in five moves. First the procedures in circulation get set out accurately, and the premise they share gets extracted. Then the question of why a place is needed at all gets rebuilt from the history of people stepping away from groups. From there: that being together splits structurally into two shapes, that what a place hands out and what keeps it going operate in different places, and what the origin of supply settles. The classification of how places break, and the question each of the four articles takes on, come last.

Any of the four can be read first. What gets placed here is only the distinction all four share.

The Community-Management Procedures in Circulation All Take the Operator as Their Subject

The whole set of circulating procedures shares one premise. The subject of the explanation is, in most cases, the operator.

Community management is described as building a place where people with a common purpose or common values gather, and acting on it so the place keeps moving. Unlike one-off publishing, the accumulation of relationships is raised as its advantage.

Then the tips line up. Clarify the purpose and the goal, and convey them. Set a goal participants can feel with. Expect no short-term results and grow it over the long term. Analyse behaviour and responses, and repeat improvements.

Advice about the running structure follows. Station somebody to move at the centre. Divide roles. Produce an air in which speaking is easy. Have somebody ready to speak first. Show the ground rules early. As numbers rise, hand the watching over to somebody you trust.

Making effects visible is recommended too. Participation rate, number of remarks, retention rate. Keep them followable in numbers and the merits of a measure become adjudicable. The choice of tools gets handled as well: build a dedicated location or borrow an existing one, with advantages and drawbacks on both sides.

The observations are accurate as accounts of practice. A gathering with no shared purpose scatters, and a place where the first remark never surfaces stops. With no ground rules, a dispute has nothing to be settled against.

The operator settles the purpose, the operator warms the place, the operator analyses, the operator improves. The participants sit in the position of what is being acted upon.

Where a company gathers customers and builds a place, the agency does sit on the company’s side. The purpose is that company’s business purpose. The premise agrees with the facts, so the advice can be used as written.

The trouble starts when the advice alone gets carried into a place where that premise does not hold. For somebody running a business alone, the place is an instrument for the business and also somewhere they themselves are.

What is the problem with its being a place for the business?

There is no problem. What is at issue is order. Where the place came first and the business advantage emerged from it afterwards, nothing happens. Where the advantage came first and the place was arranged afterwards, participants read that sequence. Whoever reads it understands that they have been positioned as a means.

There is a recoil here. The more advice with the operator as subject lines up, the more the cause of things not working looks like insufficient action by the operator. No room is left on the cause side for the participants’ own reasons. With nothing else visible, the response can only be act more. And increasing your action is precisely the work of collecting the origin of supply onto yourself.

The Word Management Makes the Place Be Handled as an Object

Half the reason the subject stays fixed lies in the word itself. Management denotes moving an organisation or a mechanism so that it functions, and it presumes a moving side and a moved side in advance.

The moving side judges, and the moved side moves in accordance with that judgement. Agency is fixed in one place. Handle a place with this word and participants land on the moved side.

Whoever is placed there detects it. Detected, participation is no longer participation but cooperation. Cooperation is offered towards your purpose, and as long as the purpose is not their own, the quantity has a ceiling; on reaching it, participants quietly reduce what they offer.

Put differently, a design is already inside the word, and half the shape of the place is settled the moment the word is chosen.

Think about measures for enlivening the place and a list of what your side does emerges. Think about the conditions under which participants move for their own reasons and a list of what your side stops doing emerges. The same place is under discussion, and the shape of the question is settling the range of the answer.

Is it better, then, to do nothing?

Do nothing and the place does not hold together. At the start, your side does all of it, and that is unavoidable. What is at issue is the period over which you intend that state to end. With no plan for ending it, the place has your output as its ceiling in perpetuity.

The word need not be discarded. People searching search with it, and there is no reason to give up a word that communicates. The question is only whether you are aware of the premise it carries in.

With that awareness, the question can be rebuilt. Not how do I move it but what has to be reaching people for it to move without being moved. Answering that is what the four articles ahead do.

A premise about scale sits inside the word too. Management assumes a scale at which your side cannot grasp the whole. Unable to grasp it, you assemble a structure, divide roles and look at numbers. At a scale one person can grasp, none of those devices is needed. Put the devices in first and the relationships you could already grasp get replaced by them.

Awareness carries a cost. Once the premise is visible, much of the circulating advice stops being usable, and what stops being usable has to be reassembled by you. Borrowed advice arrives with the premise attached. Reassembly takes time, and only what has been reassembled fits the shape of your own place.

People Stepped Down from Groups as the Result of Comparing Only the Visible Costs

People built groups because it was advantageous. And the present age has become one where you can live without belonging.

You can take work alone, complete it alone, live alone. If belonging is not required, you do not belong. As a judgement it is straightforward.

A group comes with trouble attached. Coordinating schedules. Dealing with people who do not suit you. Explaining your own judgements. Every one of those is a visible cost.

What a group was handing over, by contrast, is invisible. Somebody against whom to check that a judgement is sound. Material for knowing, when something fails, that the failure is not yours alone. The records of people who went through it first.

Compare visible costs against invisible benefits and stepping down is rational. So people step down. Afterwards, without knowing what was lost, an unsettledness is all that remains.

Somebody several years into working alone can fail to notice that the quality of their judgement has slipped, because nobody points it out. A state with nobody pointing anything out is comfortable, and comfort and precision sit on different axes.

Is becoming able to judge alone not the whole point?

It is the point. Being able to judge alone and verifying a judgement alone are separate things. Verification requires a vantage point from elsewhere. That vantage point does not come out of you.

Some people do hold together without belonging anywhere. It cannot be said that nothing holds together without a group. What can be said is that from the moment you choose not to belong, arranging a route for verification separately becomes yours to do.

Weakness is not what this describes. Visible costs were compared against invisible benefits and the person stepped down. The judgement itself was accurate. Only the estimate of the benefits was not.

Other scenes produce the same shape. Each individual judgement is correct, and while every one of them stays correct, the accumulated destination becomes somewhere unwanted. The response is therefore not to revise the judgements but to make visible the items missing from the estimate. Once they are visible, the same person, with the same rationality, judges differently.

Once they are visible, the swing goes the other way. Excessive expectation turns towards groups. Without the contents of the benefit placed concretely, expectation heads for somewhere that feels vaguely reassuring, and once there, nobody can say what is being handed over. An expectation whose contents cannot be stated invites exactly the state where what gets handed over comes from one person.

The error in the estimate widens with time. Straight after stepping down, the lost benefit is still in memory, so there is material for comparison. Several years on, the material itself is gone. Once it is gone, there is no way to compare what you now lack against a period when you did not lack it. Correcting this estimate therefore gets harder to do unaided the longer it is left.

The Further Somebody Moves Towards Owning Their Means of Production, the Further Ahead They Go and the More Isolated They Become

For somebody trying to build the structure on their own side, particular circumstances get added here. Anyone trying to hold their own means of production moves out ahead of the people around them, and the further out they move, the fewer people occupy the same position.

Fewer people, and the conversation stops landing. That failure appears in two shapes. There is nobody to consult about a judgement. And there is nobody to tell about what worked.

The second is the heavier in practice. Stories about things not working can be told to anybody. Tell somebody about something that worked and, in most cases, the shape of the relationship changes.

Let the silence run and it accumulates inside. What accumulates does not settle on its own. Some of those who spent years out ahead and alone turn that accumulation into irritation towards the people coming behind, and this is the route.

Somebody who changed the structure of their income stops mentioning it to the people closest to them. It becomes a story that needs explaining, and explaining opens a distance. Having stopped, they end up with nobody who verifies their judgement.

Is it not enough to look for people in the same position?

You can look. The question is where. A gathering of people producing the same result readily becomes a gathering held together by results. A gathering held together by results loses people the moment their results change, and whoever is left behind faces the same search again. What is needed is a gathering with the same destination, not the same result.

Isolation does not follow automatically. Some people are fine alone from the start. What can be said is that being fine and having a route for verification are separate things. Being fine while verification alone is missing is a real state.

The place handled here is therefore not about companions being reassuring. It is preparation for a state that tends to arise once you choose to build the structure on your own side. Being preparation, it gets arranged before it is needed.

Laid end to end, the two accounts join into a single line. People step down from groups after comparing only the visible costs, and anyone building the structure on their own side moves further out from there. The same gradient is being descended in two steps.

There is one side effect. A place arranged as that preparation in most cases assembles around the person who moved out ahead. Being at the centre is necessary at first. Leave it necessary for years and what began as preparation against isolation becomes the source of that imbalance itself.

The sequence can also invert. Build the place after the isolation has already arrived and there is urgency on your side, so speed of gathering takes priority. A place built for speed tends to gather by results or by conditions. A place built in a hurry becomes whichever of the two shapes of being together does not last.

People Come Together Either Around Results or Around a Direction They Are Heading In

Being together splits structurally into two. What is shared is either an overlap or an enclosing direction, and everything downstream behaves in opposite ways depending on which.

The first shape gathers by results or by function. What that gathering provides — information, opportunity, reward — is the reason for gathering. What is shared is the overlap of what everybody already agrees on.

The second gathers by where it is heading. Individual positions and opinions stay different while a higher direction that encloses them is shared. What is shared is not an overlap but the abstraction that encloses.

The two behave in opposite ways as people are added. In the first, the shared portion thins as numbers rise, because what everybody can agree on shrinks with every addition. The second does not thin. What encloses grows richer in content as differences increase.

This distinction is the foundation of all four articles. Which shape it is decides whether a spread of opinion becomes strength or weakness. It also decides whether a new arrival produces exclusion or an update to what encloses.

A gathering of people aiming to become independent is the first. Somebody who becomes independent loses their reason for being there. A gathering of people heading towards choosing work on their own judgement is the second. Somebody who becomes able to judge proceeds to the next judgement.

Does an abstract destination not make it unclear what the gathering does?

Sometimes it does. Both the destination and the present activity are therefore required. With only one, you get activity with no direction, or direction with no activity.

Where the period and the purpose are fixed, the first shape is faster. The trouble arises only when a gathering meant to last gets started in that shape.

The starting shape can be changed later. Friction is the only cost. The size of that friction is proportional to the time spent in the first shape.

From outside, the two cannot be told apart. Both look like people with the same purpose gathering. The distinction surfaces when somebody with a different opinion arrives. In the first, exclusion occurs; in the second, what encloses gets updated. The occasion for the adjudication arrives only in the shape of an event you did not want.

The second shape starts slowly. Presenting no legible benefit, it gathers few people at first. Whether to continue with few, or add a legible benefit to speed it up, is settled by how many years you intend the gathering to last. The estimate of the period is settling the choice of shape.

What the Place Supplies and What Keeps It Going Operate in Different Places

What a place hands over and what keeps a place going often get discussed together. They operate in different places. The first settles whether people can begin; the second settles whether it continues.

Start with what gets handed over. Participants receive two estimates, one about themselves and one about their surroundings. In everyday words: I can do this and it is safe to try.

The first amounts to a self-assessment of your own capability. In psychology this is what Bandura called self-efficacy: what steers behaviour is not capability itself but the person’s estimate of it.

The second is an estimate about how the surroundings will respond. The term most used in this area is Edmondson’s psychological safety, which names a state where members share the belief that taking an interpersonal risk will not be punished.

The two point their question in different directions. The first asks only about your own side; the second asks only about the other side. What is missing in somebody who cannot take the last step is, in most cases, the second.

What keeps a place going, by contrast, splits into three: autonomy, competence, relatedness. Not being compelled from outside; being able to believe you can do it even after something failed; the sense of mutual support.

A place that shows successful examples in quantity supplies the first estimate strongly, so more people enter. With no autonomy after entering, it does not continue. Treat the design of the entrance and the design of persistence as one thing and this gap has no explanation.

Does a strong entrance not increase the number who stay?

More people entering does mean more people staying. The proportion, though, does not move. Only the three conditions move the proportion. Keep strengthening the entrance alone and the place runs on entry and exit. Departures leave no trace in the entrance figures, so all that accumulates is the count of arrivals.

Meeting the conditions does not guarantee that a place lasts. People leave for reasons unrelated to motivation, such as time and cost. Design reaches the motivation side only. Push it further and the place tightens by exactly the amount you pushed.

The contents of each are taken on by two articles: the two estimates by the two certainties place-building supplies, the three conditions by the conditions under which a membership business keeps running. What is needed here goes only as far as the demarcation.

Kept separate, the response splits into two strands. When participants do not move, you first adjudicate whether the trouble is at the entrance or in persistence. Skip that adjudication and the response is the same in both cases: liven it up. It works in one of them.

Dependency Is Settled by Where the Supply Comes From, Not by Attitude

Dependency is not a matter of attitude. It is a matter of position: who the two estimates are coming from.

At the start, both come from the bearer, who demonstrates, answers and vouches. As long as that continues, participants are looking at the bearer.

If the bearer goes, neither estimate arrives. That is what dependency actually consists of. Dependency is therefore not the bearer’s character and not the participants’ nature, but a structural matter of where the supply comes from.

The origin moves once the place holds together to a degree. Belonging becomes its own ground for it is safe, and the visible example of others in the same place becomes the ground for I can. The two estimates start coming from the place rather than from the bearer.

At the moment it moves, dependency thins structurally. It thins not by care taken to thin it but by the change of position.

A place where every question comes towards you still has its supply with the individual. A place where answers emerge between participants has moved. The work of moving it is not your side declining to answer; it is putting participants’ answers somewhere they can be seen.

Do people not turn up precisely because they want to ask the bearer?

At first, yes. A state in which nothing can be worked out without asking you is a disadvantage for the participant, though. In that state they cannot move on their own judgement. Keeping them there amounts to withholding what was supposed to be handed over.

Moving it carries an advantage for your side too. A place whose supply is concentrated in one person takes that person’s condition as its own. Illness or a shift of interest is enough; the place halts when the person halts. Moving it is a design for keeping the place going as much as a courtesy towards participants.

Some territory cannot be moved. Where your own primary information, or your judgement itself, is what people want, what can be moved is the material for judgement, not the judgement.

The move needs an estimate of the period. How long a place takes to hold together is settled not by how many participants there are but by how long it takes them to recognise one another, and recognition needs repeated appearances in the same place. Adding people therefore does not speed the transition up. What speeds it up is making the same people visible many times.

As the origin moves, the bearer’s presence diminishes, and for some people the reason they are there gets harder to see. One round of departures can happen in this period. It belongs to the transition, so returning the supply at that point stops the transition itself.

Dividing the Work and Moving the Source Are Two Different Things

Moving the source gets confused with sharing the running of the place. Sharing is about work; the source is about estimates. Hand over all the work and the source can still sit where it was.

The circulating advice does point this way. Build somebody to hand the watching to; build it with participants rather than for them. Both aim at stopping you from carrying everything.

As advice it is right, and it works. Watching everything alone is not a form that lasts.

Check what is actually reaching people, though, and a different picture appears. In a place where the watching has been shared, every is this all right? can still come back to you. The work has divided and the adjudication has stayed collected.

The estimate standing on the participants’ side has not changed here. The ground for it is safe to try is still your response.

Is it not enough for whoever took the work over to become able to adjudicate?

It is enough. If the adjudication has merely collected on that one person, though, the position has shifted rather than moved. The source has moved only when the material for adjudicating stays in the place, and participants can act without asking you or any particular person.

Telling the two apart is simple in practice. Can it be found by looking back through what is already there, or does it need somebody asked each time? That difference is the difference in position.

Handing work over therefore has an order of its own. Hand the standard for the judgement over along with the work. Hand over the work without the standard and confirming exchanges multiply, so more adjudication collects than before. Whether you hold the standard can be checked before handing anything over, by trying to put it into words.

The number of people you hand it to matters as well. Hand it to one person and it reverts the moment that person leaves. Hand it to several and the handing costs more, and it does not revert. The cost comes once; the reversion comes every time.

None of this argues against sharing the work. What is at issue is only reading a completed division of work as a completed move. Read that way, your own workload has fallen, so the problem looks solved. It looks solved for as long as the fragility is unchanged.

The misreading has a side effect too. With less work, you have more time for adjudicating, and the extra time usually goes into adjudicating more carefully. The more considered your replies become, the more firmly participants select you as the place to check whether something is all right. Good intentions fix the position.

There is also a case where the distinction between dividing tasks and moving the origin does not apply. At the stage where there are only a handful of participants, adjudication collecting in one place is not a defect but an arithmetic consequence. Position starts to matter once there are enough people for participants to recognise one another.

There Are Three Ways a Place Breaks, and Only Two Are Visible from Outside

The routes by which a place stops functioning separate into at least three. And of the three, only two can be observed from outside.

The first is appropriation. Every judgement routes through you, and your assessment becomes the assessment of the place. Fix the state in which supply stays with the individual and this is its figure. It has an observable form, because where judgements route can be traced through the exchanges.

The second is instrumentalisation. The place itself becomes subordinate to another purpose. From the participants’ side, their own purpose has been placed under somebody else’s, and autonomy is the first of the three conditions to go. This is observable too, appearing as the frequency of announcements and the share of the conversation they occupy.

The third is putting measurement at the front. This one alone goes unobserved, because nobody is doing anything.

There is grounding for it. The more a quantitative indicator is used for decision-making, the more pressure to distort it attracts. And the distortion does not stop at the indicator: it reaches the very process the indicator was meant to monitor — an observation formalised in the social sciences nearly half a century ago (Campbell, 1979, Evaluation and Program Planning, 2(1), 67–90).

Bring that observation across to the design of a place and the distortion turns out to start one step earlier, at the point where proposals are thought up. With a number already in place, the proposals that come to mind are pre-filtered down to those capable of moving it.

Distorted action stays visible afterwards, because straining to hit an indicator leaves traces. A proposal never thought of leaves nothing anywhere. That difference is why the third route cannot be detected.

Suppose you look at the participant count every month. The number is accurate and looking at it is correct. Think up plans afterwards and the ones likely to raise participation arrive first. Plans that will not raise it and that the place needs are gone before they reach consideration.

Does a business hold together without looking at numbers?

It does not. A frame is required in the end. What can move is only where the frame gets applied. Applied after the proposals are all out, it becomes material for judgement. Placed first, the same frame turns into a constraint on generation. One number, two different effects, depending on position.

Only somebody settling things alone can hold this order. Run the place with several people and numbers arrive first as a shared premise. What remains available is separating the time for producing proposals physically from any discussion of numbers. Time can be separated; the premise cannot.

Having the classification in hand tends to stop the hand for a while, over announcements and over numbers alike. There is no need to stop. The demarcation sits in order rather than in the act, so with the order right both may be done. Leave them stopped and participants end up searching on their own.

Moving Things with Somebody Else — Team Building

The first of the four questions. What happens when work you were doing alone gets divided with somebody.

The circulating procedure presumes a salaried group. Time is secured, a route for evaluation exists, leaving carries a cost, and the purpose descends from above. Collaboration entered voluntarily has none of the four.

What stops you first is the item clarify the roles. Roles can be written only after what gets done has been settled. For territory still undecided, there is no way to fix things from the roles end first.

What the article handles at its centre is the order of what gets handed over. The execution step — work where what gets done is settled — and the judgement step — the work of settling what gets done. The latter rides only on top of the former, because the material for judging sits inside execution.

Reverse it and judgement supposedly handed over turns into confirming exchanges. Somebody without the standard settles things, your side overturns it, and once overturned they stop settling anything.

The request make it nice hands over the judgement step. Aware that you are handing it over, you can hand the standard across with it. Unaware, it becomes abdication.

Is declining to specify in detail not a way of respecting the other party’s judgement?

Respect and offloading the undecided are separate. The dividing line is whether your own side holds a standard for that judgement. Holding one and not handing it over is respect; handing it over without one is abdication. Which of the two you are doing is settled on your side before the handover, not by how the other person responds.

None of this argues against handing judgement over. Relationships in which judgement can be handed over last longer. The point is the order, and only a skipped order sends what you handed over back to you.

The same thing happens on the side of expectation: that asking somebody frees your time. It frees time only where the execution step was handed over. Where the judgement step was handed over, what changes is the kind of time rather than the quantity — less time moving your hands, more time settling things. The change of kind tells more strongly on the shape of the business, because for as long as you are moving your hands, the shape does not change.

The details are handled in the order of team building. The matter of range — that the classic staged account of group development observed groups with fixed membership — sits there too. So does the point that arranging a departed party as a matter of personal attributes, rather than as a problem of the combination, decides whether material for the next collaboration is obtained.

Building a Place Where People Stay — Place-Building

The second. What is the condition under which people who gathered stay?

The centre of the circulating explanation is safety. Not being denied. Not having your remarks cut off. Being free to say anything. Getting that state in order is placed as the starting point for good interaction.

As a starting point it is correct, and it does not reach beyond the start. Safety settles how easy speaking is, not what gets spoken about. Maximise this alone and you get a comfortable place where nothing happens.

What the article handles at its centre is the demarcation between condition and direction. Without the condition, nothing holds together at all. The direction settles which way it moves once it does hold together. The two are separate, and under the phrase not imposing they get removed together.

The second of the two estimates — it is safe to try — cannot be supplied by declaration. Tell people they may say anything and they test it and find out for themselves. Drawing a line works in reverse: present a standard and people start hesitating at its edge.

Post a rule against criticism and participants end up adjudicating, every time they speak, whether their own remark counts as criticism. Remarks fall by exactly the accumulated cost of that adjudication. Instead of posting the rule, your side writes out concretely a judgement of its own that missed. In a place where that is written, criticism is unlikely to surface without any rule at all.

Is the comfort itself not what gets handed over?

It is handed over. How it arrives, though, depends on direction. Inside a place whose purpose is unclear, whether you may be there is unclear as well.

A finer direction is not a better one. The finer it gets, the more it substitutes for the participant’s judgement. What gets shared is the level of what counts as important, not of what gets done. With the level shared, individual judgements stay with the individuals.

A point about range overlaps here. What a place hands over does not reach only the people inside it. Somebody tried something and nothing bad happened; the same adjudication moves inside anybody watching from outside. Whether a place is visible from outside is therefore a matter of supply as much as of attracting people. Why what should be shown is process rather than results comes out of this too.

The details are handled in the two certainties place-building supplies. What the term psychological safety was actually measuring, and why a comfortable place is exclusionary by nature, sit there too.

What Is Required on the Bearer’s Side — Leader Qualities

The third. Are there properties the side building the place ought to have?

The circulating explanation is a list of properties. Judgement, listening, a sense of responsibility, fairness, positivity. Some lists run to ten; some narrow it to seven.

The list was produced by observing bearers who worked out. People who did not function never entered the observation, so whether they held the same properties went unrecorded.

What the article handles at its centre is that this list produces withdrawal. No small number of people who considered holding a place turn back before starting. The reason for turning back is experienced as a shortfall of ability, while what actually gets matched against is the circulating image of a bearer.

The image was produced retrospectively, so it does not exist. Comparing against something that does not exist, the adjudication necessarily returns falling short. With no real thing on the other side of the comparison, nothing you acquire changes the outcome.

There are people who hold a place through writing alone while remaining poor at speaking in front of others. If that form is absent from the image, it never rises as an option. Whatever fails to rise is experienced as a shortfall of ability. From the inside, what was missing from the image and what is missing in you are indistinguishable.

If it does not suit you, is there any need to force it?

There is no reason to force it. What is at issue is only whether the grounds for the adjudication are the image or an actual matching. Where your own nature has been matched against what the place you want demands, the adjudication is correct. Matching moves when the conditions move; comparison against an image does not move at all.

This is not the claim that anybody can do it. A place shaped in a way that does not fit does not continue. What can be said is that one form settled as unfitting does not settle the others.

A bearer’s conduct also has a type, and it sits under the same question. Conduct comes in the shape that walks a little ahead and the shape that walks at the same pace. The two are not chosen but follow from your own nature. Choose the one that does not fit and maintaining it costs extra, and it becomes unmaintainable in periods with no slack. The cycle of failing to maintain it surfaces sooner or later, and on the participants’ side it gets read as the bearer’s mood.

In a place where the bearer’s condition has to be read each time, participants add a step of adjudication before speaking, and that step shows up directly as fewer remarks. The cost of choosing a shape that does not fit is paid in your own fatigue and in the quietness of the place.

The details are handled in leader qualities do not exist. The point reached once some eighty years ago by attempts to produce a list of traits, and the mechanism by which influence is a by-product of having gone through it first, sit there too.

Making It a Form That Carries a Cost — a Membership Business

The fourth. What changes when a fee gets set on a place?

The circulating procedure is arranged as an order for launching. Choose the kind, design it, prepare the system, produce the content, attract people, publish. Management after publishing becomes management of the churn rate.

Production sits at the centre of that procedure because the reason for staying has been placed on the side of what is provided. If that is the only reason, people move the moment something better appears elsewhere. Keeping them still means putting things out indefinitely.

What the article handles at its centre is what the form of recurring billing demands. Billing by the month demands a monthly return. What demands it is the form, not the participants.

Of the three ways a place breaks, measurement enters this form most readily, because the number that is the fee is always at hand.

Putting things out indefinitely has a limit. The subjects worth handling are finite, so eventually they run out. Keep taking the same amount past that point and all that reaches people is the drop in level.

If the subjects run out, is that business simply over?

With the axis on what is provided, it is over. With the axis on the side of the place, the place survives the subjects running out. Which of the two you chose is already settled in the wording of the invitation, because what you said you were selling becomes the axis.

Where the offer is a tool on loan or a platform, having the offer as the axis is the natural arrangement. A membership does not have to be a place at all. Which axis to choose is not a question of better and worse but of how many years you intend to run that form.

The axis can be moved later. Moving it does not finish with rewriting the invitation, though: what existing payers understand themselves to be paying for has to be reassembled at the same time. The effort that takes is proportional to the time already spent in the previous form.

The line runs into the design of the exit as well. A design where quitting carries a cost lowers the churn number. What has fallen is the count of cancellations, not the wish to leave. Somebody staying while already gone does not take part, so from the side of the place they are as good as absent, and only the fee remains. Where the numbers and the actual state disagree, the occasion for looking for a reason never arrives.

So does the point that the two effects run opposite: making it paid means the participant chose on their own judgement, which raises autonomy, while the expectation that there must be something matching what was paid points back towards you.

Which of the Four Articles You Start With Depends on What You Currently Hold

The four carry no recommended order. What settles the starting point is which stage the reader is at.

Where nobody has gathered yet, it starts with the two certainties place-building supplies. Knowing in advance that what has to be handed over splits into two settles what to write first. Start without knowing it and you produce a shape that lines up successful examples alone.

Where several people have gathered and nothing moves, it is the same article. The first task is separating whether the cause is a missing condition or an absent direction.

At the stage of working alongside somebody, it is the order of team building. Distinguishing whether what you hand over is the execution step or the judgement step is cheaper settled before bringing anybody in. Settle it afterwards and you have to take back what was already handed across.

Stopped at whether it suits you, leader qualities do not exist comes first. Somebody stopped there is, in most cases, comparing themselves against an image that does not exist. Change what is being compared against and the adjudication changes.

Considering whether to set a fee, it is the conditions under which a membership business keeps running. A billing cycle is hard to change afterwards, so reading before settling it leaves more options open.

All four are complete in themselves, and there is no need to read them in order. What they share is only two points: the distinction between the two shapes, and where what gets handed over comes from.

Reversing the order breaks nothing, and one combination costs more. That is settling the design of the fee before the design of the place. The billing cycle, and the account of what the fee is the return for, become promises the moment they are written into the invitation. Promises can be changed afterwards, and changing them means reassembling your relation with existing participants. Put a promise out before the place has firmed up and the firmed shape and the promise fall out of agreement.

One swap costs nothing. The matter on the bearer’s side — whether it suits you — can be read at any stage, because that question is independent of the state of the place. People can stop there once and, stopped, never reach the other three, so reading it first gets further.

The question that usually remains after all four is one: when to bring people in. Neither this page nor the four answers it, because the answer changes completely with what you currently hold. What is placed instead is the material for adjudicating what happens once you have.

Some Things Happen Even When the Design of the Place Is Right

The next three occur regardless of how well the design was done. The occurrences themselves cannot be moved. The only place a hand fits is after them.

First, people leave. In a place gathered voluntarily, leaving is free. A design that reduces the total volume of departure is possible, and it usually takes the shape of putting a cost on leaving. Put a cost on it and people who want to leave stay.

Second, moments when comfort drops arrive at intervals. Each time somebody new arrives, the people already there watch the room, and while they watch, the place is not the place it was. As long as comfort comes from knowing each other, this cannot be avoided.

Third, there is necessarily a period in which you are at the centre. Until the place holds together, what gets handed over comes from an individual. That period cannot be skipped. Try to skip it and you withdraw before the place holds together.

All three read readily as signs of failure. Misread them and the response points the wrong way: you try to stop departures, stop letting new people in, and stay at the centre.

Suppose somebody new arrives at a place six months old and the existing topics get harder to sustain. Narrow the entrance in response and the place leans towards gathering by results, and the shared portion thins in inverse proportion to numbers.

Is merely accepting them as things that happen not the same as designing nothing?

What can be designed is the handling afterwards. Whether a reason comes back when somebody leaves. Whether the burden of explanation falls on the people already there when somebody arrives. Over what period you intend the centre-holding to end.

Nor is the claim that nothing else happens. What was raised is only what design cannot reduce. Everything else is reducible.

How they look is the same in all three cases. From outside, each reads as a weakening place. Fewer people, a changed atmosphere, a heavy load on you. Being readable as symptoms, they invite a hurried response. A hurried response usually comes down to holding people, closing, or staying at the centre, and all three lean the place towards gathering by results.

Timing tells them apart. Comfort dropping straight after a new arrival is structural. Dropping with nobody having arrived has another cause. Record the timing and the discrimination becomes mechanical afterwards.

Learning the three carries its own side effect. Once something can be filed under this is a thing that happens, thinking about it tends to stop there. The occurrence itself cannot be moved; the frequency and the size still can. Knowing the three is worth something because it keeps you calm when they arrive, not because it licenses leaving them alone.

What Holds the Place Up Can Be Read Without Counting Participants

Whether the place is currently held up by the bearer or by itself can be adjudicated through three observations. None of the three uses participant numbers or volume of activity.

The first is to count the proportion of the past month’s exchanges that your side was not involved in.

A low proportion means what gets handed over still comes from the individual. There is no correct value for it; what matters is whether it rises over time. If it does not rise, either your side is answering too much or there is nowhere participants are visible to each other.

The second is to imagine what happens when one person is added.

Watch the shared portion thin in that picture and the place gathers by results. If instead the enclosing direction is what gets rewritten, it gathers by where it is heading. Imagining suffices because which shape it is has already been settled.

The third is to write down the proposals that come to mind first when you think up the next plan.

If every proposal written down touches on numbers or income, a number has entered the front stage. Its being there is not itself a problem; it is information that the order has reversed. The order can be put back at the next occasion for thinking up a plan.

There is something none of the three adjudicates: whether the place should be continued. Even where the supply has moved, the shape encloses, and the order is right, your own side can become unable to carry on. Whether the bearer can carry on is not readable from the state of the place.

How many people is right, how often to gather, free or paid, when to bring people in. No numbers get placed here. Hand a number over and it stands in for the destination. The shape of a place divides into gathering by results and gathering by where it is heading. Numbers and frequencies belong to the first language, and handing them over pulls the place towards that side.

What stands here instead is three distinctions. That a group holds together in two structurally different shapes. That what gets handed over and what keeps it going operate in different places. And that dependency is settled by where the supply comes from rather than by attitude. Hold those three and the three observations let you separate, on your own, whether the present quiet is the middle of a transition, the middle of thinning, or a change already made into a means.

The design on the business side sits in the design of a marketing funnel, making that design a shape that does not rely on hands in systemising a solo business, and the work of putting your own thinking into a form that gets through in the technique of verbalisation.

Whether to work on the place at all right now does not get settled here. It turns on where the narrowest point falls when the whole rebuild is run through, and the material for making that judgement is held by structural autonomy.
